Problem Statement

The company, a scale-up in AdTech headquartered in Spain, needed to solve this challenge: “offline attribution measurement platform”. The obstacle wasn't so much business domain knowledge —always valuable— as finding profiles with demonstrable experience in the project's specific technology stack; in fact, they had already tried hiring for it without success, with the added expense and lost opportunity that entailed. There was no systematic way to monitor the technical health of the project day to day, and risks were only detected once they had already impacted delivery. On top of this, there were methodological problems in team and project management: inconsistent agile ceremonies, poor visibility into dependencies, and a delivery cadence that was hard to predict. The context was one of accelerated growth, with investment already committed and high expectations from leadership and, where applicable, investors.

Our Solution

Squad Challenge set up 4 challenges, one per position, focused on professionals who already had a relationship with the client —from its own team or from outsourcing firms it worked with—, evaluating an average of 5 candidates per position (20 in total) in 3 days. Since the client also raised methodological problems in team and project management, Squadmakers recommended bringing in an additional Agile Coach for the squad.

Squad Master AI became operational within 24h and, on a recurring monthly basis, gave leadership a daily, objective read on code quality, project progress, and each squad member's performance.

The squad was made up of 5 profiles (data engineer, full-stack developer, ML engineer, Squad Lead, Agile Coach) working on a stack of Go, React, Cassandra, BigQuery, GitHub, AWS, sourced from the client and its outsourcing firms. This squad integrated with the company's existing in-house technical team, respecting established processes and priorities. Since some of these profiles came from outsourcing firms, their turnover was high (around 50%), which led to evaluating 2 additional replacements over the course of the project, reaching a total commitment of 24 months.
