The company, a scale-up in PropTech headquartered in Spain, needed to solve this challenge: “coliving marketplace for remote professionals”. Internal interview processes couldn't validate whether a candidate truly understood the business domain, beyond purely technical command of the stack, which had led to hires that didn't work out. On top of this, there were methodological problems in team and project management: inconsistent agile ceremonies, poor visibility into dependencies, and a delivery cadence that was hard to predict. All of this was happening under time pressure, with a market deadline that left no room for error.

Squad Challenge designed 2 challenges, one per position, to evaluate professionals already linked to the client, drawn from its own internal team and outsourcing firms it already worked with, analyzing an average of 5 candidates per position (10 evaluated in total) in 10 days
.In total, the squad brought together 2 profiles (data engineer, ML engineer), sourced from the client and its outsourcing firms, working on a stack of Node.js (Express.js), React + Next.js, MongoDB, PostgreSQL, GitLab, AWS. This squad integrated with the company's existing in-house technical team, respecting established processes and priorities. Since some of these profiles came from outsourcing firms, their turnover was high (around 50%), which led to evaluating 1 additional replacement over the course of the project, reaching a total commitment of 15 months.
