The company, a growth-stage startup in PropTech headquartered in Spain, needed to solve this challenge: “virtual tour and automated property valuation”. Internal interview processes couldn't validate whether a candidate truly understood the business domain, beyond purely technical command of the stack, which had led to hires that didn't work out. They also carried methodological problems: immature agile rituals, difficulty planning sprints realistically, and little discipline in tracking work. The context was one of accelerated growth, with investment already committed and high expectations from leadership and, where applicable, investors.

Squad Challenge built 4 challenges, one per position, based on the project's real business case, analyzing an average of 5 candidates per position (20 in total) and delivering the final shortlist in 5 days. Since the client also raised methodological problems in team and project management, Squadmakers recommended bringing in an additional Agile Coach for the squad.
Building on that foundation already validated by Squad Challenge, Squad Hiring formalized the AOR-based hiring within 24h: contracts adapted to each developer's country of origin, data validation, and onboarding.
In total, the squad was made up of 5 profiles (ML engineer, QA engineer, full-stack developer, DevOps/SRE, Agile Coach), working on a stack of Python (FastAPI), Vue.js, PostgreSQL, MongoDB, GitLab, AWS. The company had no consolidated in-house technical team, so the professionals proposed by Squadmakers, brought on under the AOR model, operated as the product's engineering core from day one. The engagement ran for 12 months in total.
