Fleet traceability system for refrigerated transport

The company, a scale-up in LogisticsTech headquartered in Spain, needed to solve this challenge: “fleet traceability system for refrigerated transport”. The main obstacle was finding profiles with real experience in the business domain, not just generic knowledge of the stack, and their own selection processes dragged on for weeks without results. The context was one of accelerated growth, with investment already committed and high expectations from leadership and, where applicable, investors.

Squad Challenge built 3 challenges, one per position, based on the project's real business case, analyzing an average of 5 candidates per position (15 in total) and delivering the final shortlist in 1 day.

Squad Hiring managed, within 24h, the AOR-based hiring of the candidates validated through Squad Challenge, handling contract generation adapted to each developer's country of origin, data validation, and the onboarding process.Over 19 months, an Enabling Team with specialists in DevOps joined temporarily, focused on speeding up delivery and transferring best practices to the client's team. The methodology the Enabling Team applied was, as always, an adaptation of Agile to the client's type of organization, structured into two tracks —Discovery and Delivery— given the level of agile principles already established in the organization. Since the project also required a maintenance and support team, a specific methodology was also developed for that team, independent from the development squad's.

The squad brought on 3 profiles (DevOps/SRE, Tech Lead, QA engineer) working on a stack of Go, React, Cassandra, PostgreSQL/PostGIS, GitHub, AWS. The company already had its own technical team, into which the professionals proposed by Squadmakers integrated directly —they become part of the client's team, not Squadmakers'—, respecting existing processes and priorities. The engagement ran for 19 months in total.
