The company, an establishedcompany in HealthTech headquartered in Spain, needed to solve this challenge:“hospital management system for a clinic network”. The main obstacle wasfinding profiles with real experience in the business domain, not just genericknowledge of the stack, and their own selection processes dragged on for weekswithout results. On top of this, there were methodological problems in team andproject management: inconsistent agile ceremonies, poor visibility intodependencies, and a delivery cadence that was hard to predict. The competitivewindow was short: a competitor with a similar product was already gainingmarket share.

Squad Challenge built 6 challenges, oneper position, based on the project's real business case, analyzing an averageof 5 candidates per position (30 in total) and delivering the final shortlistin 7 days. Since the client also raised methodological problems in team andproject management, Squadmakers recommended bringing in an additional AgileCoach for the squad.
Squad Hiring managed, within 24h, theAOR-based hiring of the candidates validated through Squad Challenge, handlingcontract generation adapted to each developer's country of origin, datavalidation, and the onboarding process.
An Enabling Team with specialists in QAjoined temporarily for 5 months to speed up delivery and transfer bestpractices. The methodology the Enabling Team applied was, as always, anadaptation of Agile to the client's type of organization, structured into twotracks —Discovery and Delivery— given the level of agile principles alreadyestablished in the organization. Since the project also required a maintenanceand support team, a specific methodology was also developed for that team,independent from the development squad's.
The squad brought on 7 profiles (backenddeveloper, ML engineer, Squad Lead, mobile developer, QA engineer, frontenddeveloper, Agile Coach) working on a stack of Java (Spring Boot), React,MongoDB, PostgreSQL (HL7/FHIR), GitLab, GCP, Flutter. The company already hadits own technical team, into which the professionals proposed by Squadmakersintegrated directly —they become part of the client's team, not Squadmakers'—,respecting existing processes and priorities. The engagement ran for 5 monthsin total.
