Problem Statement

The client, a Spanish public institution in the tourism sector, needed to solve this challenge: “a voice-interactive chatbot robot for an international tourism trade fair.” It wanted a robot able to chat with stand visitors about the places, festivals, and local cuisine of the city it was promoting, to generate real tourism interest. The obstacle was finding, in very little time, an unusual combination of profiles —generative AI engineering applied to voice, mobile development in Kotlin, and product design—, all under a fair date that allowed not a single day of delay. As a public-facing institutional project, leadership needed to stay constantly informed of how development was progressing, with no last-minute surprises.

Our Solution

Squad Challenge generated challenges for 4 key profiles on the project —generative AI engineer, backend developer, mobile developer (Kotlin), and product designer—, with an average of 5 candidates analyzed per position (20 evaluated in total) against the business case itself, in a range of between 3 and 7 days given how tight the schedule was.Squad Hiring managed, within 24h, the AOR-based hiring of the 4 professionals validated through Squad Challenge, handling contract generation adapted to each developer's country of origin, data validation, and the onboarding process.

Squad Master AI was key to keeping the institutional client informed at all times: with a very tight fair deadline, its dashboards continuously conveyed the project's real progress, without relying on one-off reports, right through to the stand's opening.

The Enabling Team brought in a Technical Lead and a Scrum Master who coordinated both the team and the institutional client itself, organizing priorities and ceremonies under the pressure of a fixed fair date. The methodology applied was, as always, an adaptation of Agile to the client's type of organization, with a very short delivery cadence aimed at making it to the fair on time.

The squad brought on 4 professionals (generative AI engineer, backend developer, mobile developer Kotlin, product designer) working on a stack of Python (FastAPI), LLM (OpenAI/Azure OpenAI), speech recognition and synthesis (STT/TTS), Kotlin (Android), PostgreSQL, GitHub, and Azure, proposed by Squadmakers —they become part of the client's team, not Squadmakers'—. The robot was a hit at the international tourism fair, and the project continued as a recurring collaboration year after year, improving the robot with each new edition.
